A decision log is the cheapest tool I know for making a product team faster and calmer. Here is the format.
Most product teams remember what they decided but not why. Three months later the decision gets relitigated, and nobody can say whether the original reason still holds.
The format
Date. Decision in one sentence. The two or three options we considered. Why we chose this one. What would make us revisit it. Who decided. That is all. It takes four minutes.
Decision log: 2026-07-14 Ship onboarding v2 without SSO · Options: (a) wait for SSO (b) ship without (c) SSO-only beta · Why (b): 80% of trials are teams under 20 seats; SSO blocks 3 deals · Revisit if: SSO requests pass 5 per month · Decided by: Ines, with Tomas (CTO)
A decision without a reason is just a rule nobody is allowed to question.
At Quayline the log had 112 entries after twelve weeks. When the founder wanted to reopen the onboarding scope in week nine, we read entry 31 together and agreed the condition for revisiting it had not been met. The meeting took ten minutes.
